The brands spending the most on traditional search are often the ones most invisible to AI engines. Here's the audit sequence that fixes it.

There's a story in a recent MIT Sloan Management Review piece that I keep forwarding to people.

A major U.S. fitness brand — one with one of the larger search budgets in the country — ran a test. They queried their category on AI platforms. "That was a wake-up call," said Kate Klein, EVP of marketing for a major Planet Fitness franchisee who ran the test. "We were shocked when a small, local company in Houston was landing better in AI searches."

Same pattern, different industry: a financial services executive watched a consumer search for options in their category on ChatGPT. The executive's firm didn't appear. A much smaller player did. The larger firm had the highest market share in the category and spent more than any competitor on SEO and paid media.

If this has happened to you — or if you suspect it's happening right now without you seeing it — the problem isn't your content quality or domain authority. It's something more specific, and it's fixable.

What AI engines actually use to make citation decisions

AI engines don't inherit your Google rankings. They build their own authority graph from scratch.

The GEO-16 framework, published in a September 2025 arXiv study (Kumar et al.) analyzing 1,702 citations across Brave, Google AIO, and Perplexity, identified the signals that actually drive AI citation. Metadata & freshness, semantic HTML, and structured data are the top on-page predictors. Pages scoring above 0.70 on the study's quality index and hitting 12 or more framework pillars achieve a 78% cross-engine citation rate.

But one finding changes the whole conversation: even pages that score well on every on-page signal may not get cited if they live only on brand-owned domains. The study is direct: "Generative engines heavily weight earned media and often exclude brand-owned and social platforms." Their recommendation: "Cultivate earned media relationships and diversify content distribution across platforms to mitigate engine bias."

A 2025 Muck Rack analysis of more than one million AI prompts found that 85% of AI citations came from earned media sources. A Fullintel/UConn academic study presented at IPRRC found that 89% of links cited by AI engines were earned media, with 95% of all citations unpaid.

Your brand website — no matter how well-structured — accounts for a small fraction of AI citation surface. The brands with big SEO programs are often optimizing the wrong asset class.

Three questions to run before next week

Before reallocating anything, run this sequence. Thirty minutes. Tells you exactly where you're leaking.

The first question: what does AI say about your brand when no one mentions it by name? Open ChatGPT, Perplexity, and Google Gemini separately. Run category-intent queries — the kind a buyer uses to find a vendor. Not "What is [your company]?" but "Who are the best [category] companies for [use case]?" and "Which [category] tools do [your target audience] trust?" Record whether you appear, what competitors appear instead, and most importantly, what sources the AI engines cite.

The second question: where are your cited competitors showing up that you aren't? Pull the citations from those queries and make a list of the publications, blogs, and analyst reports being referenced. Cross-reference against your own editorial presence. If Forbes appears in the results and you have zero Forbes coverage, that's a measurable gap. If a competitor has three TechCrunch mentions and you have none, that's a specific lost position. The Ahrefs analysis of ChatGPT's most-cited pages found that 65% came from domains with a domain rating above DR 80. Your brand blog likely doesn't qualify. Editorial archives from Tier 1 publications do.

The third question: how fresh is your third-party coverage? The GEO-16 research flagged metadata and freshness as the top predictor of citation. An old Forbes piece from 2022 still carries domain authority, but recency signals matter for AI engine confidence. If the most recent Tier 1 article mentioning your brand is 18 months old, that's a freshness gap AI engines weigh even when humans don't notice.

Run all three and you'll know your citation surface, your coverage gap versus competitors, and your freshness problem — the three variables most operators can't currently see.

The failure mode that looks like a strategy

When growth teams run this audit and decide to fix the gap, the most common response is to publish more content.

More blog posts. Better structured. More FAQ sections. Schema markup added. All of it is technically correct on-page work. None of it addresses the underlying problem.

On-page excellence is table stakes. The GEO-16 study confirms it matters. But the same study confirms that pages on brand-owned domains face a structural disadvantage regardless of optimization quality. You can build a technically perfect page that never gets cited because the AI engine doesn't weight your domain as an authoritative source for your category.

The fitness company in Houston and the smaller financial services firm that beat larger competitors in AI answers didn't build better websites. They accumulated mentions in publications AI engines already treat as authoritative. That citation infrastructure is what determines AI visibility — and it isn't built through content strategy alone.

Why the fix is earned media, not more owned content

The reason earned media in Tier 1 publications drives AI citation is mechanical, not mysterious. AI engines built their training data on decades of editorial content from publications that humans already trusted. When Forbes, TechCrunch, or Harvard Business Review mentions your brand, the AI engine inherits that credibility signal. Your brand's visibility in AI answers is downstream of your editorial presence in those publications.

Earned placements in the publications those systems already index with high confidence.

A smaller competitor with three well-placed articles in the right Tier 1 outlets will beat a larger brand with a six-figure SEO budget in most AI citation contexts, because the signals come from different places than organic rankings did. Spend is not the differentiator here. Placement quality is.
