Share of AI citation is the PR metric CMOs should add before they buy another media plan. It measures how often AI engines cite or use your brand's evidence when answering category questions, not just how often your brand is mentioned.

That distinction matters now because AI systems are making source decisions before buyers click. A PR program that still reports only placements, impressions, and share of voice is missing the operating question: which sources are actually shaping the answers buyers see?

If the coverage only says the company is "transforming" or "redefining" something, it may work as brand theater. It will usually fail as citation infrastructure.

The CMO budget case is getting stricter

CMOs do not have unlimited room to add another dashboard. Gartner's 2025 CMO Spend Survey found marketing budgets flat at 7.7% of company revenue, with 59% of CMOs saying their budget was insufficient to execute their strategy.4 That makes measurement discipline more important, not less.

If budget is tight, PR spend has to show whether it is creating durable source assets, not just campaign activity.

  • which vendor is credible for [outcome]

Run them across ChatGPT, Perplexity, Gemini, Google AI Mode, and Claude if those surfaces matter to your buyers. Log the answers the same way every time.

Do not average everything into one score too early. The pattern matters more than the aggregate. A brand can have weak mention volume but strong citation quality in the prompts that actually drive revenue.

The PR brief has to change before the placement lands

The fix is not to publish more generic articles. The fix is to brief PR around machine-answerable claims before the interview, contributed piece, or announcement goes live.

A strong PR brief now includes:

  • the buyer prompt the coverage should help answer
  • the exact claim the brand wants cited
  • the proof point that supports the claim
  • the third-party source context that makes it credible
  • the entity language that should stay consistent across surfaces

For example, "we are an innovative fintech platform" is not a usable citation target. "The platform reduces manual reconciliation work for multi-entity finance teams" is closer. Add a specific result, a customer category, and a credible publication context, and it becomes something an answer engine can use.

That is the operator move: make the PR asset useful before asking AI systems to trust it.
