You are invisible to every AI system that matters.

This is where most PR programs are right now. Not because they're doing bad work — but because they're optimizing for the wrong reader.

The reader is no longer only human.

Controlled research across multiple AI platforms makes this plain: AI answer engines exhibit a systematic and overwhelming bias toward earned media — third-party, authoritative sources — over brand-owned content, a stark contrast to how Google has traditionally weighted results. They're pulling from editorial sources that carry external trust.

That's good news for PR, in theory. It means the game isn't dead. It means earned media — the thing PR has always produced — is now the primary raw material for AI visibility.

But only if that coverage is built to be retrieved.

What "machine-readable" actually means

Here's the gap between coverage that gets cited and coverage that disappears.

That is not what most press coverage looks like. Most press coverage is narrative. It has texture and color and quotes. That can be excellent journalism and still be nearly invisible to the retrieval layer that now mediates buyer discovery.

I laid this out earlier this year: PR worked for humans. Now it has to work for machines.

The argument hasn't gotten less true. The research keeps catching up to what's already changed in practice.

Traditional PR was built to move through journalists to human readers. Machine Relations starts from a different premise: publications and journalists are now infrastructure for AI retrieval. Coverage isn't only consumed by humans scanning headlines — it gets indexed, classified, and cited by systems synthesizing answers on demand.

The difference isn't about replacing media relations. It's about understanding what coverage has to do after it publishes.

Three moves that shift your citation eligibility

You can't rewrite someone else's article after the fact. But you can influence what goes in at the pitch stage, what your owned infrastructure looks like, and how you measure outcomes.

  1. Put the definition in your pitch, not just your website. If you want AI engines to associate your brand with a category, that definition has to appear in trusted third-party sources — not only on your About page. A glossary entry on a high-authority domain you control is the owned version of this move. When the same definition appears in both your glossary and a journalist's coverage, AI engines corroborate one against the other — and your brand gets attached to the concept at the retrieval layer.

  2. Make numbers explicit and attributable. Research shows 17.3% citation improvement from structural content optimizations alone — without changing the underlying semantic content. Clean numbers get extracted. Narrative paragraphs often don't. Revenue figures, market share percentages, customer counts, benchmark comparisons — anything that answers a comparative query. If a buyer asks an AI engine "how does X compare to Y," structured numerical data is what gets surfaced. The stat buried in your deck should live in a published source with your name on it.

  3. Measure share of AI citation, not press clips. Pickups and impressions are lag indicators for an old game. What percentage of the AI answers in your category name you as relevant? That's the number that maps to actual buyer discovery in 2026. Most companies we work with start at zero or single-digit citation share in their category. Knowing that baseline changes where budget and attention go.

The citations economy is already running. You're either building source architecture that machines can retrieve — or you're running an expensive content operation that increasingly reaches humans who have already outsourced their research to AI.

The gap between those two outcomes is the Machine Relations thesis, and it's no longer theoretical.
